# Systemize your GTM: scale outbound without losing what works

Your Gmail and Google Sheets funnel works. Here's how to turn it into a system that sends 10x more without missing follow-ups, burning accounts, or losing your reply rate.

Paste it into Claude, ChatGPT, or your AI.

## From a sheet to a system

What changes when outbound stops living in your head.

Follow-ups

Sent on time, every time. Nobody gets forgotten.

Volume

Spread across team accounts and inboxes, so none get blocked.

Channels

LinkedIn, email, X and Instagram in one sequence.

Leads

New people every day from signals, not lists you run out of.

Same reply rate. 10x the people. [01 Write down your baseline](#step-1-write-down-your-baseline)[02 Add capacity](#step-2-add-capacity-not-pressure)[03 Build a lead engine](#step-4-build-a-lead-engine-you-never-run-out-of)[04 Your checklist](#your-checklist-for-this-week)

My name is Namanyay. I'm the founder of PumpGTM (YC P26).

I talk to founders every week who have outbound that works. It runs out of Gmail and a Google Sheet. One founder this week sent 700 cold emails that way and got about 45 replies, around 6%.

That's a good number. The problem is the next step: going from 700 to 7,000 without breaking anything.

This playbook is how I'd do it. It's the same system I run for our own outbound.

## The problem you already know

You found something that works. You pick people by hand, send 10 to 15 emails a day, and connect with a few on LinkedIn when you have time.

Then you want 10x more. But every part of it lives in your head or in a sheet. Who needs a follow-up today? Who replied on LinkedIn? Who did your teammate already message?

Send more by hand and things start to slip. Follow-ups get missed. Leads get missed. And you can't tell if the reply rate is still holding.

## Mistakes that cost founders replies

### Follow-ups that slip

A busy week, and three warm replies never hear back. In a sheet, nobody notices.

### Scaling one account

You push one LinkedIn or one inbox harder. It gets limited or lands in spam.

### Running out of leads

You burn through the list you built by hand, then outbound stops for a week.

### One channel only

They saw your email at the wrong time. Without a LinkedIn connection, they forget you.

### Judging it in 14 days

Buyers who decide once a quarter reply in month three. Short windows call a good campaign a failure.

Who this is for: founders and small teams with outbound that works by hand, who want to scale it without hiring SDRs.

What you'll get: five steps, four prompts to copy, and a checklist.

## Step 1: Write down your baseline

Before you scale, write down what works today. This is the number you protect.

For each channel: people contacted, replies, positive replies, and how many became customers or meetings. That founder's numbers were 700 emails, about 45 replies, and about 10% of those replies signed up.

Then do the math backwards from revenue. Say you want 30 new customers a month. If 10% of positive replies buy and 5% of people reply positively, you need 300 positive replies. That's 6,000 people a month.

Now you know exactly what the system has to do.

### Write down your baseline

Help me write down the baseline of my outbound so far.

[Paste my tracking sheet, or a summary: date range, channel, people contacted, replies, positive replies, signups or meetings, revenue.]

Return a table per channel with: people contacted, reply rate, positive reply rate, and conversion to paid or meeting.
Use unique people contacted as the denominator. Show missing numbers as unknown, not zero.
Tell me how big the sample is and how much I can trust each rate.

If something already works, keep it. Don't rewrite your best message on day one. Scale it first, then test changes against it.

## Step 2: Add capacity, not pressure

Most people scale by pushing one account harder. That's how accounts get limited and emails land in spam.

The fix is more senders, each one sending a normal amount:

- LinkedIn: about 200 connection requests per account per week. Three team accounts is about 600 a week.

- Email: about 50 cold emails per inbox per day. To send 7,000 a month, you need around 10 warmed inboxes, not one.

- Human pace: every action has a delay. Nothing sends 500 at once.

### Plan your capacity

Help me plan how to scale my outbound 10x without burning my accounts.

People I contact per month today: [number]
Target per month: [number]
LinkedIn accounts my team could connect: [number]
Email inboxes I have: [number]
Other channels my buyers use: [X / Instagram / none]

Assume about 200 LinkedIn connection requests per account per week and about 50 cold emails per inbox per day.
Return a table of how many people each channel can reach per month, what I'm missing, and the steps to get there (in 2x, 5x, 10x stages).
Tell me what to check at each stage before going bigger.

I run nine inboxes that send 360 emails a day, plus my LinkedIn and X. All from one workspace.

### From 2 accounts to 5 in one place

Eric left Dripify and now runs five team accounts from one PumpGTM workspace. Nobody gets pitched twice.

Try this with your team

Connect every teammate who can send. More senders is how you scale safely.

## Step 3: Put every channel in one sequence

Cold email gets fewer replies than LinkedIn. On LinkedIn they see your face, your posts, and who you both know. If you've built an audience there, email alone hides all of it.

So run them together. One person joins a sequence and hears from you on LinkedIn, email, X or Instagram, spaced over days. A reply anywhere stops everything else.

The bigger win is timing. Many people who don't reply aren't saying no. It's just the wrong month. If you're connected on LinkedIn, they keep seeing your posts, and they come back when it's the right time.

That founder saw this already: people they reached out to two or three months earlier came back and signed up.

## Step 4: Build a lead engine you never run out of

Sending is the easy part. Finding the right people every day is the hard part.

Most founders build a list once, from a trade association PDF, a conference, or a Claude search. Then it runs out.

Instead, track signals. A signal is something that just happened at a company that makes them likely to buy now:

- They're hiring for a role you sell to.

- They raised money.

- They launched something new.

- They won an award or showed up on a public list.

- They engaged with you or a competitor on LinkedIn.

Signals also tell you when. A company that just won an award or filed a patent is excited about it right now. That's the best time to reach out.

Some of the best signals are specific to your market. A company might look like a bad fit on paper, until something happens that puts them in it. Write those down.

### Find your buying signals

Help me find buying signals for my market.

What we sell: [one sentence]
Our best customers: [who they are, and what happened at their company just before they bought]
Companies that look like a fit but never buy: [examples]

List 10 events that would put a company in our market right now (for example a new hire, an award, a launch, a patent, a funding round, a public list they appear on).
For each, say where to find it, how fresh it needs to be, and why it signals intent.
Mark which ones are guesses and how I can test them on 20 companies first.

Then let it run every day, with a human in the loop. PumpGTM finds new people from your signals, shows why each one fits, and you approve or reject them. Your feedback makes the next batch better.

## Step 5: Measure it like a system

Every message, connection and reply goes on one page per lead. It doesn't matter which teammate sent it or on which channel.

That lets you answer the questions a sheet can't:

- Did the reply rate hold at 2x? At 5x?

- Which channel and which message got the replies?

- How many people replied a month or more later?

Here's one of our own founder sequences:

707 invitations 399 connections 314 messages sent 71 replies 26 meetings booked

Two rules for reading it:

- Scale in stages. Go 2x, check the rate, then 5x, then 10x. If the rate drops, fix the targeting before going bigger.

- Don't judge in 14 days. If your buyers decide once a month or once a quarter, look at the whole funnel every month, including late replies.

### Your monthly review

Look at my PumpGTM results from the last 30 days.

Compare them to this baseline: [paste the table from my baseline prompt].
Per channel and per stage of volume: people reached, reply rate, positive reply rate, and meetings or signups.
Did the rate hold as volume went up? Which step or channel got no replies?
Include people who replied late (more than 14 days after the first message) and say how many there were.
Suggest one change for next month and what to measure.

## What you get from a system

Before (Gmail and a sheet) After (one system)

Follow-ups slip when you're busy Every follow-up sends on time

One account, one inbox Every teammate's account and many warmed inboxes

Email or LinkedIn, rarely both LinkedIn, email, X and Instagram in one sequence

A list that runs out New people every day from signals

"I think it's working" A funnel you can show your team and investors

You click everything Your AI does it from one prompt

The last one matters more than it sounds. Connect PumpGTM to Claude or ChatGPT and you can say "send these 10 people from the event a connection request and a message." It runs in the background. You never open LinkedIn.

### Found the message that works, then added the team

Chaitanya (YC F26) tested messages on engineering leaders and kept the one that got replies. Now his whole team works from one list.

Try this with your team

Prove one message first. Then bring the whole team onto it.

## Your checklist for this week

Tick these off as you go. Your progress saves in this browser.

0 of 9 checked Know what works today I wrote down people contacted, replies, positive replies and signups for my current outbound. I know which channel and which message got those replies. Add capacity I connected every team member's LinkedIn account who can send. I have enough warmed inboxes so each sends about 50 cold emails a day or less. My sequence runs on every channel my buyers use, and stops on any reply. Keep leads coming I picked the signals that show a company is ready to buy. New people are added every day, and someone on my team approves them. Measure it right I scale in stages (2x, then 5x, then 10x) and check the rate holds at each one. I review results monthly and count late replies, not just the first 14 days.

## Questions founders ask

Will LinkedIn block my account? Every action runs at a human pace with delays, and each account stays under about 200 connection requests a week. To send more, add accounts, not speed.

My product is cheap. Can I afford outbound? Do the math from Step 1. Most of the cost is finding and checking leads, not sending. Sending to people you already have is much cheaper.

Do I have to rewrite my messages? No. If you already have a baseline, keep your best message and scale it first.

Can my team share it? Yes. Everyone connects their own accounts to one workspace, and every lead has one page with every touch from every teammate.

Does anything send without me? Not until you approve the people and the messages.
